How We Rebuilt a Shopify SKU & Inventory System

Fixing the marketing data layer that no amount of ad optimisation could fix on its own.

The Problem

A growing Shopify store had a product catalogue that had outpaced the systems managing it. The warehouse used one product code, the sales system used a slightly different format, and the online catalogue added its own variant suffix. Three identifiers, one product — and no single system knew they were the same thing.

Why This Wasn’t a Software Problem

The instinct is to buy a sync tool. But a sync tool can only keep systems in agreement — it can’t decide what “the same product” means when your own systems disagree. Every real-time sync just meant the wrong data spread faster: products showing in-stock on ads when they weren’t, feed rejections from Google Merchant Center, and SEO instability every time a listing flickered between states.

What We Did

Instead of adding another integration on top of inconsistent data, we rebuilt the product identifier system from the ground up: a single standardised SKU format applied across the warehouse, sales system, and Shopify admin, with clear rules for how new products get identifiers going forward — not just a one-time cleanup that drifts back within months.

The Result

With one reliable source of truth, product feeds stopped rejecting listings, ad spend stopped going toward out-of-sync inventory, and search rankings stabilised because product pages stopped flickering between in-stock and out-of-stock states. The fix wasn’t a new tool — it was finally agreeing, across every system, on what a product actually is.
